1. Impact (1-10)
Impact measures how much this specific feature will move your North Star Metric or current quarterly OKR. It is not about whether the feature is "cool."

- 7-9: High impact. Significant conversion bump expected.

2. Confidence (1-10)
Confidence measures how sure you are that your Impact estimate is accurate. This is the ultimate defense against the "Founder's Gut Feeling."

- 8: Strong qualitative feedback (e.g., 20+ user interviews asked for this exact solution).
- 5: Industry standard best practice (e.g., "Our competitor Swiggy does this, it probably works").

3. Ease (1-10)
Ease measures the speed and cheapness of implementation. Crucial rule: A higher Ease score means it is EASIER to build. 10 is effortless; 1 is an engineering nightmare.

- 7: Requires 1-2 sprints for a standard squad.
- 4: Requires cross-functional alignment, database migrations, and 4+ sprints.

ICE vs RICE: Which Framework Wins?
While ICE is incredibly fast and great for growth marketing and early-stage SaaS, it lacks a critical dimension: "Reach." RICE adds this multiplier. If an Indian fintech app has a feature that massively helps 1% of high-net-worth users versus moderately helping 90% of retail users, ICE might score them similarly. RICE exposes the disparity. Use ICE for speed and growth hacking; graduate to RICE when you have a massive user base and need to protect baseline metrics.

Team Calibration Exercises (Removing Bias)
The biggest pitfall of ICE is team bias. Sales will grade Impact as a 10 for features their clients want. PMs will grade Confidence as a 9 for their own ideas. To fix this, run a "Calibration Session":
- Decouple the grading: The Product Manager is solely responsible for justifying the Confidence score with data.
- Engineering owns Ease: The Tech Lead provides the Ease score. A PM is not allowed to overrule an engineering estimation.
